The protection that exists only on paper

Imagine the following situation: a service company with 85 employees experiences a critical server failure on a Monday at 9 AM. The IT manager accesses the backup solution contracted three years earlier, starts the restoration process, and after forty minutes of tense waiting, receives an error message. The backup files are corrupted. The most recent working copy is seven months old. Seven months of proposals, contracts, financial reports, and customer data simply no longer exist.

This scenario is not fiction. According to Veeam's 2024 Data Protection Trends Report,76% of organizations faced at least one data loss event in the twelve months prior to the survey. The most unsettling data, however, is not in the occurrence of the incident, but in what happens afterward: a significant portion of these companies discovered that their backups were not capable of restoring what was needed, in the time needed. The copy existed. The protection did not.

For the manager of a small to medium-sized enterprise, backup is often a mentally resolved item. Someone set it up, some system runs every night, and there is a folder or a cloud service that theoretically keeps everything. This sense of a problem solved is often the company's greatest vulnerability. Because the question that almost no one asks is the most important of all: does this backup work if I need it now?

The chasm between copying and recovering

The distinction between having a backup and having a recoverable backup is subtle in vocabulary but profound in consequences. Having a backup means there is an automated process copying data to some destination. Having a recoverable backup means that this data has been validated, that the integrity of the files has been confirmed, that the restoration time is known and compatible with the business need. Without this validation, the backup is essentially an insurance policy that may have been canceled without notice.

According to the IDC's State of Data Resilience and Protection Survey 2024, only 28% of small and medium-sized enterprises conduct regular restoration tests of their backups. This means that approximately seven out of ten SMEs operate under the assumption that their data is protected without ever having verified that assumption in practice. The number is even more concerning when it is observed that among the companies that conducted tests, nearly one-third found failures that required immediate correction.

The causes of failure are varied and mostly silent. Backups can fail due to insufficient space at the destination, gradual corruption of the source data, changes in the system structure that were not reflected in the backup configuration, or simply because the software stopped working after an update and no one was monitoring the alerts. None of these failures generate a visible alarm for the manager. The system continues to appear to function. Automatic reports, when they exist, go to an email inbox that no one reads.

The Gartner IT Infrastructure and Operations Leaders' Guide to Backup and Recovery 2024 highlights that the main cause of undetected backup failures is the absence of formal restoration testing processes.. It is not about insufficient technology, but about a nonexistent process. Backup technology has evolved enormously. What has not evolved, in many SMEs, is the discipline to check if it is fulfilling its function.

The real cost of failure at the wrong time

When the backup fails at the moment it is needed, the impact transcends the IT area and directly affects the operation, revenue, and reputation of the company. According to data compiled by IDC, the average cost of one hour of unplanned downtime for small and medium-sized enterprises ranges from $10,000 to $50,000, depending on the sector and size. For a company that takes days, not hours, to recover from a data loss without functional backup, the calculation becomes devastating.

But the direct financial loss is just the most visible layer. There are contracts with service level agreement clauses, known as SLAs, that are violated when the company fails to deliver on time. There are customers who lose trust when their information needs to be requested again. There is the cost of overtime for the team trying to manually rebuild what was lost. And there is the reputational damage, difficult to measure and impossible to quickly reverse, especially in regulated sectors where data protection is a legal obligation.

The Veeam report indicates that companies that cannot restore data within four hours after an incident have a 58% higher likelihood of losing customers in the following six months. For an SME, where each customer represents a proportionally larger slice of revenue, this statistic is not an abstract number. It is the difference between quarters of growth and quarters of crisis.

Practical paths: from false security to real protection

The good news is that transforming an existing backup into a reliable backup does not require extraordinary investments. It requires, above all, a change in mindset: treating the backup not as a one-time configuration, but as a living process that needs continuous verification. Just as a fire extinguisher has an expiration date and requires periodic inspection, the backup needs recurring tests to maintain its value.

The first strategic step is to define, in business language, two fundamental parameters. The first is the RPO, which stands for Recovery Point Objective, answering the question: how many hours of data can the company afford to lose without compromising operations? The second is the RTO, Recovery Time Objective: how quickly do the systems need to be up and running again? These two answers, which are business decisions and not technology decisions, determine the entire necessary protection architecture. Without defining them, any backup is a shot in the dark.

The second step is to establish a routine for restoration testing with a defined schedule and a designated responsible person. It is not about restoring the entire company every month, but about selecting representative samples, critical databases, folders of financial documents, management systems, and verifying that the restoration is possible, complete, and within the expected time frame. Companies with lean IT teams can, and should, require their managed service provider to conduct these tests and present documented reports.

The third step is to eliminate dependence on a single point of failure. The practice known as the 3-2-1 rule, which consists of keeping three copies of data, on two different types of media, with one copy offsite, continues to be an industry reference according to Gartner. For the manager, what matters is not the technical mechanics, but the assurance that a failure in any individual element does not compromise the ability to recover.

The difference lies in the testing. A backup exists when software copies data from one point to another according to a defined schedule. A recoverable backup exists when that copy has undergone a verification process that confirmed the integrity of the data, the completeness of the files, and the viability of restoration within the expected time. The copying operation is automatic. The certainty that it works requires deliberate human intervention.

Most SMEs do not know which category they fall into because backup is often treated as a completed infrastructure item, something that was set up in the past and is presumed to be functional. There is no recurring audit process, no periodic report that reaches the manager's desk, and the responsible professional often accumulates other duties that consume all of their attention. The result is a dangerous blind spot: the company believes it is protected, includes this protection in its risk map, and makes strategic decisions based on this false premise.

The cost is composed of layers that accumulate quickly. The first is operational downtime: teams unable to work, orders not processed, services not rendered. The second layer consists of breached contractual commitments, late fees, SLA penalties, and, in more severe cases, contract termination by clients who cannot wait.

The third layer, and often the most expensive in the long run, is the damage to reputation. Clients, suppliers, and partners form lasting judgments about a company's reliability based on how it handles crises. A company that loses customer data and has to ask them to resend information sends an unequivocal message of amateurism. In regulated sectors, such as healthcare and financial services, failure to protect data can also result in legal sanctions and regulatory fines that exponentially amplify the damage.

The fundamental principle is to transform the exceptional event backup test into a documented process. This begins with defining a testing schedule that considers the different levels of data criticality. Data from management and financial systems, for example, can be tested monthly. Departmental file data can follow a quarterly cycle. The important thing is that there is a defined frequency, a designated responsible person, and a formal record of the result of each test.

To avoid relying on internal heroes, professionals who carry all the critical knowledge without documentation or process, the most efficient solution for SMEs is to transfer the responsibility for executing and documenting tests to a managed IT service provider. The manager does not need to know how the test is done. They need to know that it was done, that it worked, and if it did not work, what is being corrected.

Five indicators form the minimum visibility base that every manager should demand. The first is the backup success rate: what percentage of scheduled routines was completed without error in the last month? The acceptable rate is above 97%. The second is the date of the last successful restoration test: if the answer is "never" or "I don't know," the backup is an unknown, not a protection.

The third indicator is the actual RPO versus the defined RPO: the company decided it can lose a maximum of 4 hours of data, but the backup runs only once a day? There is a 20-hour gap between expectation and reality. The fourth is the verified RTO: how long did the last restoration test take from start to finish? If the defined RTO is 2 hours and the test took 8, the company does not have the protection it believes it has. The fifth is the backup coverage: are all critical systems included in the routine, or only those that were set up years ago, before the company adopted new systems and tools?

These five indicators translate the technical reality of backup into risk and business language. When the manager regularly monitors them, data protection ceases to be an act of faith and becomes a verifiable fact.
